The collaboration aimed to streamline inventory management, improve stock productivity, and align the business more closely with market demand.
Post collaboration under a Cash Growth Program (CGP), Cotton Plus faced challenges related to inventory control and sales efficiency. The company operated with a stock-to-sales ratio of 8x, indicating that inventory was significantly higher than required for its sales volume.
This resulted in capital being tied up in unsold stock, increased storage costs, and a higher risk of outdated merchandise. Additionally, the inventory turnover ratio stood at 2 to 3 times per year, reflecting slow movement of products and limited responsiveness to changing customer preferences. With only three stores in operation and annual revenue at ₹12 crore, growth remained steady but constrained.
Following the implementation of structured interventions introduced through the collaboration, Cotton Plus reported measurable improvements across key performance indicators.
The stock-to-sales ratio was reduced from 8x to 2.5x, indicating leaner and more efficient inventory levels. This shift enabled faster product movement and reduced the burden of excess stock. At the same time, the inventory turnover ratio improved significantly to 5 to 6 times annually, demonstrating stronger alignment between product assortment and customer demand.
These changes were driven by a data-backed approach to inventory and operations. The business adopted FSN-based classification, categorizing products into fast-moving, slow-moving, and non-moving segments. This allowed for better decision-making in procurement and stock allocation. A comprehensive stock audit further helped correct discrepancies and standardize inventory data across stores. In addition, Cotton Plus moved from bulk purchasing to a demand-driven buying strategy, ensuring that stock levels were aligned with real-time sales patterns and seasonal trends.
Vendor rationalization also played a key role in the transformation.
By evaluating supplier performance based on sales contribution and margins, the company reduced dependency on underperforming vendors and strengthened collaborations with those delivering consistent results. This enabled quicker replenishment cycles and improved product selection.
The operational improvements have also supported Cotton Plus in planning its next phase of expansion. The company is now targeting a scale-up from three stores to more than ten outlets, increasing its reach across Navi Mumbai and surrounding markets.
Correspondingly, annual revenue 3x reflects a threefold increase driven by improved efficiency and higher sales productivity.
In addition to strategic direction, Cotton Plus was supported by a dedicated team of consultants who conducted a detailed diagnosis of the business.
